A small-fleet operator west of Des Moines called us in February with a problem that a lot of Waukee shops share: fourteen vehicles, an annual inspection cycle that stacks up in a two-week window, and a single aging lift in a two-bay building. He wasn’t asking whether he needed another lift. He was asking which configuration to buy, and whether it made more sense to rebuild the cylinders on the old one than to replace it outright. That’s a genuinely good question, and the answer depends on numbers most people never look up. Below we walk through two configurations of automotive two post lifts side by side, using his actual constraints, and then get into what a cylinder rebuild really costs you in downtime.

The Two Configurations on the Table
Configuration A: a 10,000 lb asymmetric clearfloor unit with an overhead beam. Configuration B: a 12,000 lb symmetric baseplate unit, floorplate across the bay, no overhead structure. Both from established manufacturers with ALI certification and a real parts pipeline. Both fit the budget band he had in mind, within a couple thousand dollars of each other. On paper they look like near-substitutes. In practice they lead to very different shops.
The clearfloor unit gives you an open floor — nothing to sweep around, nothing for a floor jack or a transmission jack to hang up on, nothing for a rolling toolbox to clatter over forty times a day. That matters enormously in a shop doing repetitive inspection work where a tech is moving equipment under the vehicle constantly. The cost is ceiling height: the overhead beam plus travel usually wants around 12 feet minimum, and his building had 12-foot sidewalls with a truss chord dipping lower toward the center. The baseplate unit eliminates the ceiling problem entirely and typically raises the vehicle higher, but you live with the crossbar forever. What Annual Inspection Work Actually Demands
Inspection work is different from repair work, and it changes the spec. A repair shop might have a vehicle up for six hours. An inspection bay cycles a vehicle every twenty to forty minutes: drive on, spot it, raise, check brakes and lines and exhaust and steering and suspension and tires, lower, drive off. The lift is running dozens of cycles a day during crunch periods instead of a handful. That means duty cycle, arm-spotting speed, and rise time stop being spec-sheet trivia and start being labor cost.
Rise time on typical two-post units runs somewhere in the forty-five to sixty second range depending on power unit and capacity. Multiply a fifteen-second difference by two cycles per vehicle by fourteen vehicles and you’ve saved a few minutes — trivial. What isn’t trivial is arm spotting. If your fleet is mixed — a couple of half-ton pickups, some cargo vans, a few sedans — the tech is repositioning arms on every single vehicle. Three-stage arms with a wide adjustment range cut that time in half compared to two-stage arms that force you to swap adapters. For a shop where the fleet is uniform, this matters less and a simpler configuration is fine. We’ve had fleet customers tell us the arms were the thing they noticed daily and the capacity was the thing they never thought about again after week one. That’s usually how it goes with automotive two post lifts in high-cycle service.
Capacity, Vans, and Why 12,000 lb Gets Chosen
The Waukee operator’s heaviest vehicle was a loaded three-quarter-ton at roughly 8,500 lb. A 10,000 lb lift covers that with margin. So why would he consider 12,000? Two reasons. First, fleets grow into heavier vehicles. If a cargo van gets replaced with a cutaway box van, you’re suddenly near or past 10,000 lb GVWR and you’ve boxed yourself in. Second, capacity isn’t the only limit — arm reach and drive-through width matter, and heavier-rated units generally come with longer arms and wider columns, which is what you actually need for a long-wheelbase van.
The counterargument is real too. Higher-capacity units are physically bigger, need more bay width, and often require more concrete. Going from a 10,000 to a 12,000 or 15,000 lb unit can push you from four inches of slab to six, and if your building has four, you’re now paying for saw-cutting and footing pads under each column. That’s a real cost that doesn’t show up in the lift price. We’ve had shops where the concrete work exceeded a quarter of the total project. Hydraulic Cylinder Seals: When Rebuilding Beats Replacing
Now the other half of his question. His existing lift was roughly fifteen years old, a name-brand unit, and it had started settling overnight — an inch or two by morning. There was a wet stripe down one cylinder body. That is a textbook rod seal failure, and it does not mean the lift is finished.
A cylinder rebuild kit for a common two-post lift is a rod seal, wiper, O-rings, and sometimes a piston seal and backup ring. The parts cost is modest — typically well under a couple hundred dollars for a set. The labor is where the real expense sits: you’re unloading the lift, relieving pressure, disconnecting hydraulic lines, pulling the cylinder out of the column, disassembling the gland, cleaning and inspecting the bore and rod, reassembling with new seals, reinstalling, bleeding the system, and cycling to verify. Figure most of a day for a tech who’s done it before. If the rod is pitted or scored, or the bore is scratched, seals won’t hold and you need a cylinder. That’s the inspection that determines the path. We tell people to pull it, look at it, then decide. The Slow-Settle Diagnosis Nobody Runs First
Here’s the thing about the overnight-settle symptom: it isn’t always the cylinder. We’ve been called for “bad cylinder seals” and found a leaking check valve in the power unit, a weeping hose fitting, or a lowering valve not fully seating because of debris on the seat. All three produce the same symptom and all three are cheaper to fix than a cylinder rebuild. Diagnose before you order parts.
The sequence we use: raise the lift empty, set it on the locks, then release just enough to see if it holds. Wipe every fitting, hose end, cylinder body, and the power unit dry with a clean rag. Chalk or tape a reference mark on the carriage. Come back in a few hours. Now look at what’s wet. Fluid on the cylinder body below the gland is a rod seal. Fluid at a fitting is a fitting or a hose. Nothing wet anywhere but the lift still dropped means internal bypass — piston seal, or a valve in the power unit letting fluid back to tank. That last one is the cheapest fix and the one people skip past because “settling” sounds like a cylinder problem. Any lift that won’t hold position is out of service until it’s fixed, full stop; ALI is clear on that and so are we. What the Waukee Shop Actually Bought
He rebuilt the cylinders on the old unit and bought the baseplate configuration for the second bay. Not the choice we’d have predicted going in. The truss chord killed the clearfloor option — we measured 11 feet 4 inches to the lowest point, and no overhead-beam unit was going to work there without cutting into structure. Once the ceiling made the decision, the rest followed: baseplate, 12,000 lb for headroom on future vans, symmetric because his fleet is mostly trucks and vans where door swing into the columns is a non-issue.
The rebuild on the old lift took a day and a half including the fitting he also ended up replacing, and it’s been solid since. Total spend was substantially less than replacing both lifts, and he got a second bay out of it. That’s the outcome we push for — figure out which constraint is actually binding, solve that one, and don’t buy capability you’ll never use. Parts, Service, and Keeping Both Bays Running
The reason we care so much about parts availability is that a fleet shop with a down lift is a fleet shop losing a bay during inspection season. Preventive maintenance on a two-post lift is genuinely light. Inspect cables for broken strands and correct tension. Check hydraulic fluid level. Keep the lock ladders clean. Grease the arm pivots and the carriage slide blocks. Torque-check anchors annually. Test the safety locks and arm restraints under load. Watch for drift. For a shop, that annual ALI-certified inspection isn’t optional in practice — your insurer and any liability exposure both point the same direction. What we see over and over is that shops running that basic routine get twenty-plus years out of a lift with one cylinder rebuild and a couple of cable sets along the way. Shops that don’t replace lifts every eight to ten years and call it the cost of doing business. The maintenance is cheaper.
