A builder in the Des Moines metro who does off-road and overlanding conversions called us in February because one of his automotive two post lifts had started settling — not dropping, but sinking maybe an inch and a half over the course of an afternoon while a Land Cruiser sat up in the air with its rear differential apart. He’d been chasing it for weeks, adding fluid, bleeding the system, and generally assuming the pump was going bad. It wasn’t the pump. It was a set of tired cylinder seals on a fifteen-year-old lift that had lived a hard life under heavy rigs. This is the whole story of that job, what we found, what we replaced, and what it cost him.

The Symptom: Slow Settling Under Load

The complaint was specific and useful. The lift went up fine, held its locks fine, and only misbehaved when the operator raised it slightly off the locks to work at an in-between height — which is exactly what he did while pulling differential covers and setting pinion depth. Over an hour or two, the loaded side would drift down. The unloaded side stayed put. He’d topped off the reservoir twice and found no puddle on the floor.

That combination points almost directly at internal cylinder bypass. When a piston seal wears, fluid leaks past the piston inside the cylinder instead of leaking out, so you get sag under load with no external evidence and no fluid loss. A failing pump check valve produces similar symptoms, but it usually affects the lift regardless of which side is loaded, and it typically shows up as difficulty holding right after the pump shuts off rather than a slow creep. We see this pattern on automotive two post lifts once they get past the decade mark, especially in shops running heavy vehicles. An overlanding builder loading up a bumper-and-winch Tacoma or a fully built 4Runner is putting far more sustained load on those seals than a shop doing oil changes on sedans.

The Diagnosis: Isolating Which Cylinder Is Bad

Before ordering anything, we confirmed it. The test is straightforward and doesn’t require special tools. We raised the lift empty, took it off the locks, marked both carriages against the columns with a paint pen, and left it for an hour. Neither side moved. Then we put a loaded pickup on it, repeated the process, and after forty minutes the driver’s side carriage had walked down about three-quarters of an inch while the passenger side held.

Next we cracked the equalizer line and checked for aeration, then pulled the power unit’s return line to see whether fluid was coming back with the solenoid closed. It wasn’t, which cleared the power unit. That left the cylinder. On this particular lift, an older direct-drive design with one cylinder per column, the failure was isolated cleanly. On chain-over-sheave designs with a single cylinder, you don’t get that luxury and the diagnosis leans harder on load-hold testing and visual inspection of the rod. One thing we always check at this stage: the rod itself. If the chrome is scored or pitted, new seals will chew themselves up in months. That’s the difference between a rebuild kit and a full cylinder replacement, and it’s the question we ask every customer who calls us about sagging automotive two post lifts. A good rod means a cheap fix.

Rebuild Kit Versus Replacement Cylinder

On this job the rod was clean, so we went with a seal kit. A typical rebuild kit for a two-post cylinder includes the piston seal, rod seal, wiper, backup rings, and O-rings for the gland nut and port fittings. Kits generally run in the low-to-mid hundreds depending on bore size and brand, while a complete replacement cylinder for a common 10,000 lb lift lands in the several-hundred to low-four-figure range. Labor is comparable either way, since you’re pulling the cylinder regardless.

The decision comes down to rod condition, cylinder tube condition, and how much downtime you can absorb. If the bore is scored or the tube is pitted from years of condensation in the reservoir, a seal kit is a temporary fix and you’ll be back inside a year. If everything looks good and you have a day, rebuilding is the better value. Doing the Rebuild: What the Job Actually Involves

The physical work isn’t exotic but it’s unforgiving of shortcuts. We lower the carriages fully, relieve pressure, drain the cylinder, and disconnect the hydraulic line with a catch pan underneath because there’s always more fluid than you expect. The cylinder comes out from the top or bottom depending on the design, and on a column-mounted unit that means getting the carriage supported so nothing shifts.

Once it’s on the bench, the gland nut comes off, the rod and piston assembly slides out, and you get to see exactly what failed. On this cylinder the piston seal had taken a set and lost its lip entirely on one side — flattened and glazed from heat. We cleaned the bore, inspected for scoring with a light and a fingernail, installed the new seals with plenty of clean fluid, and reassembled with a torque wrench rather than by feel. Reinstallation, refill with the correct ISO 32 hydraulic oil or ATF depending on manufacturer spec, and then a careful bleed cycle: full up, full down, five or six times, watching the reservoir level. We finish every cylinder job on automotive two post lifts with a loaded hold test before we leave, because a bleed that looks complete on an empty lift sometimes isn’t. Why Overlanding Builds Are Hard on Hydraulics

The customer asked a fair question: why did his lift wear out faster than the same model in a general repair shop? The answer is duty cycle and load profile. A build shop working on overland rigs is holding vehicles at height for hours or days at a time — differential service, long-travel suspension swaps, bumper fabrication, wiring runs. That sustained static load keeps the piston seal loaded and heats the fluid, and heat is what kills elastomers.

Add to that the actual weight. A Tacoma with steel bumpers, a winch, sliders, drawers, a roof tent, and full fluids can approach 7,000 lbs. A built 200-series Land Cruiser or a Power Wagon on 37s gets closer to the 10,000 lb rating than most owners realize, and the loads are often off-center because of gear stored in the back. We tell every off-road builder the same thing: weigh a representative rig, then spec capacity above that with margin. Several customers running heavy builds have moved up to 12,000 or 15,000 lb columns for exactly this reason. Choosing automotive two post lifts based on the vehicle’s factory curb weight is a mistake when your customers add a thousand pounds of steel before they hand you the keys.

Preventive Steps That Would Have Delayed This

Nothing lasts forever, but this cylinder could have gone longer. The reservoir on that lift had never been drained, and the fluid we pulled out was dark and had visible moisture. Iowa shops that aren’t climate controlled see big humidity swings, and hydraulic reservoirs breathe. Water in the fluid accelerates seal degradation and corrodes cylinder bores from the inside.

Our standing recommendation is an annual fluid change, a monthly visual check of the rod for scoring or weeping, quarterly cable tension and lock function checks, and an annual professional inspection. That last one is worth more than people expect — ANSI/ALI guidelines call for annual inspection by a qualified inspector, and it catches arm restraint wear, anchor bolt torque loss, and lock pawl issues before they become incidents. We built a full two post lift maintenance checklist that our own techs work from. The Des Moines builder is now on an annual service with us, and his second lift got a fluid change and a fresh set of arm restraint pins during the same visit. Preventive work on automotive two post lifts is cheap compared to a February emergency call with a customer’s Land Cruiser stuck in the air and a bay out of commission.

What This Means for Your Shop

If your lift is sagging under load and you’re not finding fluid on the floor, stop adding oil and start testing. Mark the carriages, load one side, and time it. That five-minute test tells you more than an hour of guessing, and it’s the first thing we ask customers to do when they call. If both sides drift, look at the power unit. If one side drifts, look at that cylinder. If nothing drifts empty but everything drifts loaded, you’ve got internal bypass.
