The call came in on a Tuesday from a third-generation family garage just outside Iowa City. Their 2 post car lift — the one grandpa bought, the one that has done more oil changes than anyone in the building can count — had a motor that ran fine, fluid in the reservoir, no visible leaks anywhere, and a carriage that simply would not rise. The grandson running the shop now assumed the power unit was toast and was already pricing replacements. It was not the power unit. It was a set of tired cylinder seals letting fluid bypass the piston internally, which is one of the most misdiagnosed failures in this entire category. Motor Runs, Nothing Lifts: Reading the Symptom Correctly

When a power unit hums and the carriages stay put, most shops chase the pump first. Sometimes that is right — a worn gear pump, a failed intake screen, or aerated fluid from a low reservoir will all do it. But if the reservoir is full, the fluid is clean, the lowering valve is fully seated, and the motor is not laboring, the pump is probably making pressure and something downstream is giving it a place to go. On a single-cylinder or dual-cylinder two-post, that place is almost always past the piston seal.

The tell we look for is behavior under load versus unloaded. Raise the carriages empty. If they crawl up slowly but do get there, and then refuse to budge with a 4,000 pound sedan on the arms, you have internal bypass. Pressure is climbing until it exceeds what those worn seals can hold, then fluid slips past the piston and recirculates instead of pushing. Another good diagnostic is drift. Park a vehicle at four feet, mark the column, come back in twenty minutes. Half an inch of settle with the lowering valve closed and no external drip means seals, not plumbing. On the Iowa City unit we saw both symptoms clearly, and the customer had been living with the drift for a year without connecting it to the eventual failure.

Inside the Cylinder: Bore, Rod, and Stroke Dimensions That Matter

A two-post cylinder is conceptually simple: a honed steel tube, a piston with a seal package, a chrome-plated rod, a gland or head with a rod seal and wiper, and a port. The dimensions matter enormously when you are ordering parts. On the older 10,000 pound class units we service most, bore diameters commonly run 2.5, 3, or 3.5 inches. Rod diameters typically land at 1.5 or 1.75 inches. Stroke on a direct-drive cylinder for a roughly 70-inch rise usually falls between 34 and 38 inches because the chain or cable multiplies travel two-to-one.

Get any of those three numbers wrong and the seal kit will not fit. A 3-inch bore piston seal in a 3.5-inch tube will not seal at all, and a rod seal sized for 1.5 inches will shred instantly on a 1.75 rod. This is why we ask for a serial plate photo before quoting parts rather than guessing from a model name that got reused across three different design generations. The Iowa City cylinder measured 3-inch bore, 1.75-inch rod, 36-inch stroke, with a two-piece gland retained by a snap ring. We pulled the numbers, matched a kit, and had it on the shelf the same week. That is a far better outcome than a mystery order that arrives wrong and costs the shop another week of downtime.

What Is Actually in a Rebuild Kit

A proper seal kit for a two-post cylinder includes a piston seal, usually a polyurethane or nitrile U-cup, a piston wear ring or bearing band, a rod seal, a rod wiper or dust seal, a static O-ring for the gland-to-tube joint, and a backup ring for the piston seal. Some kits add a snap ring and a fresh port O-ring. What kits do not include is a new rod or a new tube, and that is the honest limitation of rebuilding.

Before you order anything, inspect the hardware. Run a fingernail along the chrome rod. If you can catch a pit or feel a scored line, new seals will start weeping within months because the damaged chrome acts like a file every stroke. Look inside the tube with a light for scoring or a rust ring at the parked position, which is common on lifts that sat at the same height for years in a humid Iowa building. If the bore is scored, a rebuild is a temporary patch and a complete replacement cylinder is the better spend. We tell people plainly: a seal kit is inexpensive and worth trying on clean hardware, and a waste of a Saturday on damaged hardware. On this particular teardown the rod was clean, the bore had light honing marks and no scoring, and the rebuild was absolutely the right call.

Rebuilding the Cylinder on a 2 Post Car Lift, Step by Step

Safety first and without negotiation. The carriages come down to the floor, the vehicle comes out of the bay, and the lift gets locked or blocked mechanically before anyone loosens a fitting. Hydraulic fluid at operating pressure will inject through skin. We also cap and label the lines because a two-post reservoir will drain surprisingly fast through an open port.

From there the sequence is: relieve pressure, disconnect and cap the hydraulic line, unpin the cylinder at both mounts, extract the cylinder from the column, clamp the tube in soft jaws, remove the snap ring or unthread the gland, and withdraw the rod-and-piston assembly. Clean everything in solvent and inspect. Replace all seals, never reuse the old rod seal because it has taken a set. Lubricate new seals with clean hydraulic oil, never grease, and never force a U-cup over a sharp edge without a seal-installation cone or a smoothed feeler-gauge shim. Reassemble, reinstall, refill the reservoir with the manufacturer-specified fluid, then bleed thoroughly by cycling the carriage through full travel several times with no load. Expect air to work out over a dozen cycles. Finish with a full load test and re-verify that both carriages synchronize and the safety locks engage at every notch. On a straightforward single-cylinder unit this is a four-to-six hour job for someone who has done it before.

Why Oil-Change Shops Kill Seals Faster

The family garage in Iowa City does volume fluid service. That means their lift cycles more times per day than a lift in a body shop or an alignment bay, and cycle count is what wears seals. Every full up-and-down pass drags the rod seal across the rod and the piston seal across the bore. Ten thousand cycles is very different from two thousand cycles, even if both lifts are the same age on paper.

Contamination compounds it. Oil-change work generates airborne mist and dust, and every bit of grit that lands on an extended rod gets carried past the wiper on the next down stroke and lapped into the seal. Fluid neglect is the other half. Hydraulic oil in a shop lift should be checked seasonally and changed on a real interval, not when it turns black. We have pulled reservoirs with water separation from years of humid summers and unheated winters in Iowa buildings, and that water pits piston faces and rusts bores. Three habits extend seal life dramatically: wipe the exposed rod when you wipe down the columns, keep the reservoir topped with the correct fluid and change it on schedule, and lower the carriages fully at the end of the day so the rod is not sitting extended and collecting dust overnight. None of that costs money. All of it buys years.

Rebuild or Replace: Making the Call Honestly

A seal kit is the cheapest repair in this category, usually a small fraction of a complete cylinder and a tiny fraction of a new lift. A replacement cylinder sits in the middle. A new two-post sits at the top, and for a 10,000 pound clearfloor unit in the current market the entry range for quality equipment runs from a few thousand dollars for a home-grade model into the five-figure range for high-capacity commercial iron with installation. Knowing those tiers keeps decisions rational.

Our rule of thumb: if the rod and bore are clean, rebuild. If the rod is pitted or the bore is scored, replace the cylinder. If the columns show weld cracks, the carriage slide blocks are worn past spec, the safety locks do not engage crisply on every notch, or the equalizer cables are frayed and the sheaves are grooved, stop investing in the cylinder and price a whole new lift, because you are patching a machine with multiple end-of-life systems. That Iowa City unit had good structure, so a seal kit put a fifty-year-old machine back in daily service for the cost of a nice dinner. That is the best outcome in our business and it happens more often than people expect. Getting the Right Parts Without a Week of Guessing

Parts identification is where most of these repairs stall. Legacy two-post lifts have been rebadged, resold, and re-serialized through decades of ownership changes, and the sticker on the column often names a company that no longer exists. That does not mean the parts are gone. Cylinders, seals, sheaves, cables, lock dogs, and power units are largely interchangeable across families once you know the real dimensions, and dimensions do not lie the way model numbers do.

What we need from you is straightforward: a photo of the serial plate, a photo of the full column showing the carriage and cable routing, the bore and rod measurements if you already have the cylinder out, the stroke length, and the port thread size and orientation.
