A hydraulic lift cylinder replacement is one of the most common jobs we get called out for, and it’s also the one where shops waste the most money guessing. Somebody notices a wet spot under the lift on Monday morning, throws a quart of fluid in it, and keeps working for another three months until the lift won’t hold a truck anymore. The Symptoms That Actually Point to a Cylinder
Not every leak is a cylinder, and not every drop is a leak. The pattern we trust most is a lift that settles under load but holds fine empty. Load a 6,000 lb pickup on a two-post, raise it to working height, mark the carriage position with a piece of tape, and walk away for thirty minutes. If it creeps down a half inch or more, you have internal bypass past the piston seal or a leak-down path through the power unit check valve. Empty, the lift may show nothing at all, because there isn’t enough pressure to push fluid past a worn seal.
The second tell is fluid where fluid shouldn’t be. Wipe the cylinder rod clean, cycle the lift twice, and look again. A wet ring that reappears at the gland nut means the rod seal is done. Oil running down the outside of the barrel, or a stain that shows up mid-stroke, usually means the barrel itself is scored or pitted from the inside out — that’s a full hydraulic lift cylinder replacement, not a seal kit. We also see rod pitting from road salt and washdown water in Iowa shops, which chews rod seals repeatedly no matter how many times you rebuild. Third symptom: uneven post travel on a two-post that equalizes correctly at the cables. That’s a weak cylinder on one side, and it will only get worse.
Seal Kit or New Cylinder? How We Decide
We get asked this every week, and the honest answer depends on the barrel bore, not the price of the parts. Pull the cylinder, drain it, and get a light inside. If the bore is smooth with an even honing pattern, a seal kit is money well spent. If you can catch a fingernail in a score line, or you see rust pitting anywhere in the stroke path, new seals will start weeping within a season because the fresh rubber is riding over a wound. In that situation we tell people to skip the rebuild entirely and budget for a complete unit.
Rod condition matters just as much. A chrome rod with flaking plating or a bent section will destroy a new gland seal on the first cycle. We check rod straightness on a flat surface and look for chrome lift at the wiper contact area. On older inground and low-rise units the rod is often the failure point rather than the barrel. Cost-wise, a seal kit and a couple hours of labor typically lands in the low hundreds; a complete assembly runs several hundred to well over a thousand depending on bore, stroke, and brand, with heavy-duty and inground cylinders at the top of that range. Measuring for the Right Replacement Cylinder
Serial plates fall off, brands get bought out, and half the lifts we service in central Iowa have no legible identification left. So we measure. Five numbers get you a correct match nearly every time: bore diameter (measure the barrel OD and subtract wall thickness, or measure the piston directly once it’s out), rod diameter, retracted pin-to-pin length, extended pin-to-pin length, and port size and location. Add mounting style — clevis, cross tube, trunnion, threaded base — and note whether the port faces the side or the base end.
Stroke is where people get burned. A cylinder that’s an inch short will bottom before the lift reaches full rise, and one that’s an inch long will slam the internal stop every single cycle until it cracks a weld. Take extended length with the lift fully raised on locks and safety stands, not by eyeballing spec sheets you found online. We also ask about the power unit: single-acting gravity-down versus double-acting changes port count and internal design, and a mismatch there means a lift that won’t come down or won’t hold. Photograph the old cylinder from three angles before it goes in the scrap bin. Brand-Specific Quirks We Run Into
Rotary two-post cylinders are generally the easiest to source and the most consistent dimensionally, but the older SPOA and SPO series went through several revisions and the cylinder that fits a 1998 unit may not fit a 2008 one with the same model number. Challenger commercial lifts are similar — solid parts availability, straightforward mounting — and PKS heavy-duty units use larger bore cylinders where torque specs on the gland nut genuinely matter.
BendPak and Atlas home and light-commercial lifts are the other side of the coin. Availability is good, but the cylinders are often paired to a specific frame revision, and the aftermarket copies floating around online use different port threads that look identical until you try to seal them. On four-post lifts, the single cylinder does all the work through the cable system, so a hydraulic lift cylinder replacement there also means inspecting all four cables and sheaves while the lift is apart. On scissor and mid-rise lifts we frequently find that the cylinder failed because a sheave seized and side-loaded the rod. Fix the cause or you’ll do the job twice. Doing the Job Safely: The Part Nobody Skips Twice
A loaded lift cylinder holds enormous stored energy, and a cylinder replacement done in a hurry is how people get hurt. Nothing comes apart until the lift is fully lowered or resting on mechanical locks with the vehicle off it, the power unit is unplugged and locked out, and the pressure is bled to zero by cracking a fitting slowly with a rag over it. On two-post lifts we also block the carriages independently — the locks are for holding, not for trusting your hands under.
Expect fluid. A cylinder pulled from a two-post can dump a gallon or more, and Iowa DNR doesn’t care that you were in a hurry. Have a drain pan, absorbent, and a sealed container ready before the first fitting comes loose. When the new cylinder goes in, don’t fully torque the mounting hardware until the lift has cycled a couple of times unloaded — let the pins find their natural alignment, then tighten. Cap the ports on the new unit until the second you connect the hose, because shop dust in a fresh cylinder will score the bore faster than anything else on this list. Bleeding, Fluid, and the First Ten Cycles
Air is the reason a freshly repaired lift feels spongy or drops in stages. With the cylinder installed and the reservoir filled to the correct level with the fluid the manufacturer calls for — usually AW-32 or AW-46 hydraulic oil, and no, ATF is not a substitute in most units — raise the lift about a foot, lower it fully, and repeat six to ten times. Each cycle pushes air back to the tank. Top off the reservoir as the level drops; a lot of “still spongy” calls turn out to be a tank that ran low mid-bleed and pulled fresh air right back in.
Once it cycles smoothly, do a load test. Put a real vehicle on it, raise to mid-height, and check every fitting and the rod seal for weeping. Then set it at working height, mark the position, and leave it an hour. Any measurable drop means you’ve either got a fitting that isn’t sealed, air still trapped, or a power unit check valve that was the actual problem all along. Finish by recording the date on the lift log and putting the lift back on its annual inspection cycle. A new cylinder resets the clock on that component, not on the cables, arms, or anchors.
When to Call Us Instead
Plenty of shops handle a hydraulic lift cylinder replacement in-house, and we’re happy to just sell the part and answer questions on the phone. But there are cases where we’d rather come out. Inground lifts are the big one — cylinder work below floor level involves confined space, buried lines of unknown condition, and containment requirements that make a DIY attempt expensive fast. Heavy-duty and mobile column setups are another, because the cylinders are big enough that handling them safely takes equipment most shops don’t have sitting around.
The other case is diagnostic uncertainty. If you’ve replaced seals once already and the lift still settles, something upstream is wrong and throwing parts at it gets costly.
