Late last fall we took a call from a mobile mechanic working out of a leased bay near Council Bluffs whose 2 post car lift had quit holding height — the motor ran, the reservoir was full, no puddle on the floor, and the carriages crept down about six inches over an hour. He had eleven customer vehicles scheduled to come in for winter storage prep over the next three weeks, and every one of them needed to go up in the air for undercoating, fluid changes, and a suspension look. This is a case study of what we found, what we replaced, what it cost him in downtime, and the handful of things he could have caught six months earlier that would have kept the whole thing from happening at all.

The Symptom: Motor Runs, Nothing Rises, No Puddle

The combination he described is one of the most useful diagnostic clues in the hydraulic world, and it points almost exclusively at internal leakage. When a pump runs and the carriages don’t move — or move and then settle — the fluid is going somewhere, and if it isn’t hitting the floor, it’s crossing an internal barrier. On a two-post hydraulic system there are only a few places that can happen: past the cylinder piston seal, through a failing check valve in the power unit, through a lowering valve that isn’t seating, or past a worn-out velocity fuse. Each has a distinct behavior once you know what to look for.

Our tech worked it in order. He capped the lowering valve and watched: the carriages still settled, which pointed away from the valve. He then isolated the cylinder line at the port and watched pressure hold on a gauge — it bled off steadily. That was the answer. The piston seal inside the cylinder had gone, and fluid was migrating from the pressure side of the piston to the low-pressure side, letting the rod retract under load while the reservoir level stayed exactly the same. That’s the sneaky thing about internal seal failure on a 2 post car lift: there is no external evidence at all. No drip, no stain, nothing on the floor to catch your eye during a walkaround. The first symptom is usually drift, and by then the seal has been degrading for months.

Why the Seal Failed: Fluid, Cold, and Ten Years

The unit was a mid-2010s 10,000 lb symmetric model, single-cylinder direct-drive with equalization cables. When we pulled the cylinder and split it, the piston seal was hardened and cracked at the lip, and the rod wiper was packed with a gritty black paste. The fluid in the reservoir was dark and smelled cooked. Asked when it was last changed, the owner said honestly that he’d never changed it — he’d topped it off twice.

That’s not unusual and it’s not a character flaw; it’s just the least visible maintenance item on the machine. But it’s what killed the seal. Hydraulic fluid picks up moisture from the air through the reservoir breather, and in a Council Bluffs bay that goes from 20 degrees overnight to 60 during the day, that reservoir breathes hard every single cycle. Water in the oil forms acids, acids attack nitrile seals, and grit that never gets filtered out scores the bore and the rod. Add the fact that a mobile mechanic’s storage-season workload means the equipment sits idle for weeks and then runs twenty cycles a day, and you have thermal cycling plus contamination plus load spikes. Ten years of that will take out any piston seal. The lesson we give every owner of a 2 post car lift is the same: change the fluid every two to three years, use the specified ISO 32 or AW-32 hydraulic oil rather than whatever’s on the shelf, and replace the breather cap when it looks crusty. Two hundred dollars of preventive work over a decade would have avoided this entire episode.

Rebuild Kit or Replacement Cylinder? How We Decided

Once the cylinder was on the bench, the decision came down to bore condition. A seal kit — piston seal, rod seal, wiper, backup rings, and O-rings — is a fraction of the cost of a complete cylinder and can be installed in an afternoon if the bore is clean and the rod is straight. If the bore is scored deeply enough to catch a fingernail, or the rod has pitting or a bend, new seals will fail again within months and you’ve spent labor twice.

We honed the bore lightly and checked it. There was scoring, but shallow — nothing that caught a nail. The rod measured straight within tolerance and the chrome was intact except for a small ding near the top of the stroke that we dressed with a stone. That made it a rebuild candidate, and we went with a kit. On the other hand, we’ve had plenty of jobs where the call went the other way: on a heavily used shop unit with fifteen years of hard cycles, a scored bore and a pitted rod meant a full replacement cylinder was the honest recommendation, and we said so. What we won’t do is sell a seal kit into a cylinder that’s going to eat it. Matching a cylinder is about bore diameter, stroke length, port thread and orientation, and mount style — get any one of those wrong and it won’t fit the column.

What Else We Replaced While It Was Apart

Any time a cylinder comes out, we treat it as an opportunity, because the labor to access everything is already spent. On this job we flushed and refilled the reservoir with fresh AW-32, replaced the suction screen, put in a new breather, and swapped the hydraulic hose from the power unit to the cylinder. That hose was original, the outer cover was cracked from age and cold, and it would have been the next failure — probably at a much worse moment, and that one would have made a mess on the floor.

We also pulled and inspected the equalization cables. On this particular 2 post car lift the cables were in decent shape with no broken strands, but they’d stretched and the carriages were out of sync by nearly an inch at full height. We re-tensioned to spec and verified that both locks engaged at the same notch. Uneven carriages are more than an annoyance — they load the arms unevenly and put a twisting force into the columns. While we were in there we lubricated the slide blocks, checked arm restraint pins for wear, and confirmed the lock ladder pawls dropped cleanly at every position. Total added parts cost was modest compared to the cylinder work, and it turned a repair visit into something closer to a full refresh. If you’ve got a unit apart, do the cables, the hose, the fluid, and the breather. You will not want to go back in.

Downtime, Cost Tiers, and What It Meant for Storage Season

Here’s the practical accounting. The diagnostic visit took about two hours. Pulling the cylinder took another two. The seal kit was in stock, so the rebuild happened the same week — but if we’d needed a replacement cylinder for that model, we’d have been looking at shipping time on top. Reinstallation, refill, bleed, cycle testing, and a load test with a known-weight vehicle took most of a morning. Call it four working days from first phone call to signed-off and back in service.

On cost, a seal kit plus labor for a rebuild on a common 10,000 lb column lands in the low-to-mid hundreds range for most owners. A complete replacement cylinder with installation moves into the mid four figures for heavier or less common configurations. Both are dramatically cheaper than replacing the whole unit, which is where a lot of owners’ minds go first when a lift stops working. The real cost in this case wasn’t parts — it was the two storage-season jobs he had to push to the following week, and the customer who took his car somewhere else. For a one-man mobile operation, four days of a dead 2 post car lift during the busiest three weeks of the year is a serious hit. That’s the argument for preventive fluid service better than any spec sheet we could hand you.

What Storage-Season Work Demands From a Two-Post

Seasonal vehicle storage prep is a specific kind of workload and it stresses equipment differently than general repair. Vehicles come in dirty and salty, they go up for undercoating and rustproofing which means overspray on everything including the columns and the carriage tracks, and they often sit at height for extended periods while product cures. Long dwell time at full extension is exactly the condition that exposes a marginal piston seal, which is part of why this failure surfaced when it did rather than in July.

If storage prep is a big part of your season, a few habits help. Mask or wipe the columns before undercoating and clean the carriage tracks afterward — cured undercoating in a slide block channel is miserable to remove and it accelerates wear. Always set the mechanical locks rather than relying on hydraulic hold when a vehicle is going to sit; that’s true always, but it matters more when dwell times run into hours. Rinse road salt off the baseplates and anchors at the end of a salty day. And schedule your fluid change for spring, after the season, not before it — you want fresh oil going into the summer, and you want the reservoir opened when the shop is warm and dry rather than when it’s 25 degrees and you’re rushed. What We’d Tell the Next Owner in the Same Spot

If your carriages are settling and there’s no fluid on the floor, stop using the equipment until it’s diagnosed. Hydraulic drift is not a nuisance to work around with a taller jack stand — it’s a warning that something in the pressure circuit has failed, and while the mechanical locks are your real safety system, a lift that won’t hold height is a lift that’s telling you it needs attention. Set it down, tag it out, and make the call.

Then gather three things before you call: the serial number tag off the column, the capacity rating, and a rough age.
