A heavy-duty truck shop owner in West Des Moines called us about a puddle. His crew does oil changes and fluid service on medium-duty trucks all day, and one of his older lifts had started weeping hydraulic fluid down the column and onto the floor by mid-morning. He wanted to know whether he was looking at a car lift automotive cylinder rebuild, a full cylinder replacement, or a whole new lift — and what each of those actually costs once labor, downtime, and fluid are counted. That’s a fair question and one we answer weekly. Below is the real cost breakdown, tier by tier, based on what we see on Iowa service calls rather than what a catalog page implies.

First, Confirm the Cylinder Is Actually the Problem
Not every leak is a cylinder. Before anybody buys a seal kit, we chase the fluid to its source. Fittings loosen with thermal cycling. Hoses chafe where they cross a sharp edge inside a column. Power unit reservoir gaskets seep and run down the outside of the tank so the drip lands three feet from where it started. Velocity fuses and flow controls have their own seals. On a two-post, a wet column often turns out to be a hose end at the top of the column rather than the rod seal at the bottom.
The tell for a genuine rod seal failure is fluid on the rod itself when the lift is raised, plus drift. If a loaded lift settles noticeably over ten or fifteen minutes with the locks disengaged, and the power unit reservoir is dropping, the cylinder is bypassing internally or leaking externally. Wipe everything down with brake clean, run the lift through three full cycles, and look again with a flashlight. On the West Des Moines truck shop, the culprit was the rod seal on a twenty-year-old cylinder, confirmed in about fifteen minutes. Ten minutes of honest diagnosis has saved plenty of shops from buying parts they didn’t need. Tier One: The Seal Kit Rebuild
The cheapest path is a seal kit. For most common lift cylinders, a kit includes the rod seal, wiper, piston seal or cup, O-rings, and backup rings — usually a low-hundreds part cost at most, sometimes well under that. It is by far the least expensive line item in any car lift automotive hydraulic repair. The catch is that the kit is only cheap if the cylinder bore and rod are still in good condition.
Rebuilding means dropping the cylinder out of the column, which on a two-post means removing the carriage or at least unloading it and supporting it, disconnecting the hose, draining, and getting the gland nut loose. That gland nut is where rebuilds go sideways — twenty years of Iowa humidity and hydraulic varnish can weld it in place. Once open, you inspect the bore for scoring and the rod for pitting or a bent condition. Light scoring can be honed. Deep scoring means the new seal will fail again in months, and you’ve spent the labor for nothing. Our rule of thumb: rebuild if the cylinder is under about fifteen years old, the rod is clean and straight, and the bore polishes up with a light hone. Otherwise, skip to tier two. We tell customers this up front because nobody enjoys paying labor twice on the same cylinder in the same year.
Tier Two: Full Cylinder Replacement
A new cylinder typically runs several hundred to well over a thousand dollars depending on bore, stroke, and brand. For a standard two-post at 10,000 or 12,000 lb capacity, expect the middle of that range. Heavy-duty and inground cylinders climb from there. OEM Rotary and Challenger cylinders cost more than aftermarket equivalents and, in our experience, are worth it on a lift you plan to keep another fifteen years — the tolerances and seal quality show up in service life.
The labor is nearly identical to a rebuild, which is why the math often favors replacement. If pulling the cylinder is four hours either way, and the seal kit only saves a few hundred dollars in parts on a cylinder that might be marginal, replacement buys certainty. On a four-post or a lift with two cylinders working in tandem, we generally recommend doing both at once. Replacing one and leaving a same-age partner in place means a second service call and a second round of labor within a year or two. Parts are the visible cost. Labor is the one that surprises people. A straightforward two-post cylinder swap runs roughly a half day for two techs once the lift is empty and accessible. Add time if the column has to come apart, if the carriage is seized, if fasteners are rusted, or if the shop is packed and we have to work around vehicles. What Kills Cylinders Early — And How to Stop It
Contamination is the number one killer. Dirt in the fluid scores bores and shreds seals. Every hydraulic system in a shop breathes, and a reservoir cap left loose or a breather packed with brake dust pulls grit straight into the oil. Check the fluid annually, look at it against a white rag, and change it if it’s dark, cloudy, or milky. Milky means water, and water in an unheated Iowa shop is common — condensation cycles all winter long.
Second is the wrong fluid. Manufacturers spec a hydraulic oil for a reason, and shops that top off with whatever’s on the shelf — ATF, motor oil, whatever — get swollen seals and premature failure. Third is running the lift past its rated capacity, which spikes pressure and hammers the rod seal. Fourth is neglecting the wiper: it’s the cheapest part on the cylinder and the one that keeps abrasive grit off the rod. A torn wiper will destroy a good rod seal in a season. None of this is complicated, but almost nobody does it until they’ve paid for one rebuild. Getting the Right Part the First Time
The single most common reason a cylinder job goes badly is the wrong part showing up. Lift manufacturers changed cylinder designs mid-production run more often than you’d expect, and two lifts with the same model number built four years apart can take different cylinders. Bore diameter, stroke length, port size and thread type, mounting style, and overall retracted length all have to match. A cylinder that’s a quarter inch too long won’t let the carriage sit down.
