A quick-lube franchise operator in northern Missouri called us because he wanted to stop turning away CV axle and half-shaft jobs. His bays were built for oil changes over open pits, and every time a customer came in with a clicking front end he sent them down the road. He had a line on a used unit from an auction two counties over and wanted to know whether buying used made sense or whether he should just order new. That question sounds simple and almost never is, because the purchase price of a car lift is usually the smaller half of what you actually spend to get it working. Here is the full breakdown we walked him through, line by line.

Line One: Equipment Price and What It Hides

New commercial two-post equipment in the 10,000 to 12,000 lb range from a name brand sits in a fairly predictable band, and the spread between an entry-level import and a Rotary or Challenger unit is meaningful but not enormous once you amortize it across a decade. Used equipment at auction routinely goes for a quarter to a third of that, which is why the auction listing looks so attractive on a spreadsheet. The number that never appears on the listing is completeness. Arms, pad adapters, lock covers, hose sets, the power unit, and the safety hardware all walk off during teardown.

We priced out the missing pieces on the unit our Missouri caller was looking at. It had two arms of the correct style, two that came off a different model, no pad adapters, and a power unit with no motor plate. Sourcing correct arms alone was going to be well over half what the whole unit cost at hammer price, assuming they were even available for that generation. That is the pattern we see constantly. Used is genuinely cheap when the unit is complete and the brand is current. Used is a money pit when either of those is false, and you cannot tell from photographs. Somebody who knows the model has to look at it, ideally before you bid.

Line Two: Freight, Rigging, and Getting It Off the Truck

New equipment ships on a common carrier and lands at your dock or curb. Freight on a two-post is real money, and if you do not have a dock or a forklift with the reach, you are paying for liftgate service or renting equipment for the afternoon. Columns are long and heavy and unloading them badly bends things you cannot see until the carriage binds at forty inches of travel. We have replaced columns on brand-new units that were dropped during a self-unload, and that repair costs more than professional rigging would have.

Used equipment adds a leg. Somebody has to remove it from the seller’s building, which means pulling anchors, dealing with seized bolts, patching slab, and loading. Then transport, then unload. On the Missouri job, the auction site was ninety miles from the shop, and the seller wanted it gone in five days. Removal labor, a trailer, fuel, and two guys for a day added up to a number the buyer had not budgeted at all. If you are pricing used, get the removal quote before the auction closes, not after. And confirm whether the seller’s building has a header height and door width that will let the columns out standing up or whether they have to come out on their side through a service door.

Line Three: Concrete, and Why Quick-Lube Buildings Fail Here

This is the line item that kills more quick-lube conversions than any other. A two-post unit needs a minimum slab thickness and compressive strength under every column, typically four to six inches of properly cured concrete depending on the manufacturer’s spec and the capacity. Quick-lube buildings were poured around pits and drive-through lanes, and the slab adjacent to a pit is frequently thinner, frequently poured in a second phase, and frequently sitting on backfill that was never properly compacted. We core-drill and check before we quote installation, every time.

If the slab fails spec, you are cutting out a section, excavating, compacting, forming, pouring, and waiting twenty-eight days for cure. That is a real construction project with a real number attached, often comparable to the price of the equipment itself, and it applies whether the unit you bought was new or used. The Missouri shop needed two footings poured, which reshaped the whole timeline. We tell every operator considering this conversion to spend the small money on a concrete evaluation before buying anything at all. It is the one cost that does not care how good a deal you got on the hardware, and finding out after the columns are sitting in your bay is the worst possible sequence.

Line Four: Electrical, Air, and the Trades You Forgot

Power units come in single-phase and three-phase configurations, and the voltage on the used unit you bought may not match what your building has. Swapping a motor is not terrible. Running a new dedicated circuit at the correct amperage from a panel that may already be near capacity is a licensed electrician’s job and a permit in most jurisdictions. If your panel needs an upgrade to accept the new load, that expense dwarfs everything else on this list, and it is entirely invisible until an electrician opens the door and looks.

Air matters too. Most two-post units use an air-actuated lock release, so you need a supply line to the columns. Quick-lube buildings usually have air, but often not routed to where the new bay is going. Add conduit, add a drop, add a regulator and a filter. Then think about lighting, because working underneath a vehicle at chest height needs different fixtures than working in a pit, and about drainage, because CV and half-shaft work drops more fluid on the floor than oil changes do. None of these are large individually. Together they are a meaningful percentage of the project, and they are the ones operators forget when they build the budget on equipment price alone.

Line Five: Installation, Certification, and Ongoing Cost

Professional installation on a two-post typically runs a fraction of the equipment price for new gear, and often more than that for used, because used units need diagnosis, seal kits, cable replacement, and fabrication of missing brackets. We do not install used equipment without replacing cables, period. We have seen too many units that sat outdoors for a year with corroded terminations, and we are not putting our name on that. Budget for a full cable set and a hydraulic seal service on anything used, and treat those as mandatory, not optional.

After install, the recurring cost is the annual inspection, which is what your insurance carrier and your state may require, plus hydraulic fluid and periodic wear items. Over a ten-year window, we have found that a properly installed new unit from a current-production brand usually costs less in total than a bargain used unit that needed rehab, because the used unit consumes labor and out-of-service days for years. The exception is a clean, complete, recent-model used unit from a shop that closed rather than a shop that ran it into the ground. Those are worth chasing, and they go fast because everyone in the trade knows it.

The Decision Framework We Gave Him

Here is the framework, and it applies whether you are in northern Missouri or central Iowa. Buy used if three things are true: the unit is a current or recently discontinued model from a brand with available parts, it is complete including arms and adapters and power unit, and you have laid eyes on it or had somebody qualified do that for you. If any one of those is false, buy new. The savings on paper evaporate the first time you wait six weeks for an obsolete arm restraint gear while the bay sits empty and your techs send axle work down the street.

Buy new if uptime is the point. For a franchise operator whose whole model is throughput, an empty bay is the expensive thing, not the equipment. New comes with warranty, current parts, a known install path, and a phone number that answers. Our caller ended up ordering a new 10,000 lb unit and spending the difference he thought he was saving on the concrete work he needed regardless. Six months later he was billing CV axle and half-shaft jobs that used to walk out the door, and the payback math was straightforward.
