Hydraulic cylinder seal replacement is one of the most common service calls we run out of our shop in Ames, Iowa, and it almost always starts with the same phone call: “There’s oil on the floor under my lift and I don’t know where it’s coming from.” Nine times out of ten, the answer is a worn rod seal or wiper letting fluid past the gland as the ram extends. It’s not a catastrophic failure and it’s rarely a reason to replace a whole lift, but it is something you need to address before the leak turns into a slow-drifting lift that won’t hold a vehicle overnight. Here’s how we diagnose it, what we find inside cylinders after ten or twenty years of Iowa shop duty, and how to decide between a seal kit and a new cylinder.

How to Tell a Seal Leak From Everything Else
Before you order anything, confirm the leak is actually coming from the cylinder and not from a fitting, hose, or the power unit above it. Wipe the whole assembly clean with brake cleaner and shop rags, raise the lift empty two or three feet, and let it sit for fifteen minutes. Then look with a flashlight. Fluid weeping down the outside of the chrome rod from the top of the barrel means the rod seal and wiper are done. Fluid at the base or at a port means a fitting, a hose crimp, or in the worst case a cracked barrel or blown weld. Fluid pooling under the power unit with a dry cylinder means you have a completely different problem and a seal kit won’t fix a thing.
The second symptom that points to internal seals is drift. If the lift settles a few inches over a shift with a vehicle on it and the mechanical locks are disengaged, the piston seal is bypassing internally. On a two-post lift you may only see one carriage drop, which is a good clue — the leaking side is the side that sinks. That said, drift can also come from a bad check valve, a leaking lowering valve, or a flow-control cartridge in the power unit, all of which are far cheaper than a hydraulic cylinder seal replacement. We always test the power unit first, because we’d rather sell somebody a twenty-dollar valve than tear down a ram they didn’t need to touch.
What We Actually Find Inside an Old Cylinder
When we pull a cylinder off a fifteen-year-old lift and get the gland out, the failure story is usually written right there in the parts. The rod seal is hardened and flat-spotted, the wiper is packed with grit, and the chrome rod has a scored track where that grit rode up and down for years. Nitrile seals go glassy with heat and age. If the shop ran hot in summer with no roof insulation — and plenty of Iowa shops do — that hardening happens faster. Wear rings and bearing bands get thin, the piston starts to cock in the bore, and the O-rings take side load they were never designed for.
The detail that decides whether a hydraulic cylinder seal replacement will actually hold is the condition of the rod and the bore. New seals on a pitted or deeply scored chrome rod will start weeping again in a matter of weeks, because the seal lip can’t ride a damaged surface. We check the rod with a fingernail: if you can catch a nail in a groove, that rod is finished. Same story with a bore that’s gone out of round or has a rust ring where water settled in the bottom of the barrel. Contaminated fluid is the root cause more often than people want to hear. Old, dark, water-laden hydraulic oil is sandpaper in suspension, and it eats seals and chrome alike.
Rebuild the Cylinder or Replace It Outright
This is the real decision, and we give the same honest answer every time somebody calls us about it. A seal kit is a fraction of the cost of a new cylinder, so if the rod is clean, the bore is good, and the cylinder is a common design with a serviceable gland, rebuild it. That’s a straightforward afternoon for a competent tech and the lift is back in service the same day.
Replace it instead when any of these are true: the rod is scored or pitted, the barrel is dented or rusted through internally, the gland is a swaged or crimped design that can’t be opened without destroying it, or the cylinder is on a lift you plan to keep for another decade and you want a fresh unit rather than a patched one. We also lean toward replacement on high-cycle commercial lifts in busy shops — a dealership that cycles a lift forty times a day gets more value out of a new cylinder with a warranty than out of a hydraulic cylinder seal replacement that saves a few hundred dollars now. On single-cylinder scissor and mid-rise lifts where the ram is buried under the platform, labor is the bigger line item, so it often makes sense to install a new cylinder while everything’s already apart. Getting the Right Seal Kit the First Time
Cylinder seal kits are not universal, and the number-one reason a repair stalls out is somebody ordering by eyeball. Bore diameter, rod diameter, gland thread and style, and stroke all matter, and two cylinders that look identical from six feet away can take completely different kits. Start with the lift’s serial tag — on most two-post lifts it’s on the powerside column near the top or inside the column base. That tag plus a model number gets us to the right parts list in minutes.
If the lift is old enough that the tag is painted over or gone, we work from measurements. Rod diameter with a caliper, barrel outside diameter, overall retracted length, port sizes and locations, and clear photos of the gland end. Send us those and we’ll cross-reference. Doing the Job Right: Tools, Cleanliness, and Sequence
The work itself isn’t exotic, but it’s unforgiving of shortcuts. Support the carriages or platform mechanically before you touch a single fitting — mechanical locks engaged, stands under the structure, vehicle off the lift entirely. Relieve hydraulic pressure and be ready for the oil that’s still in the barrel and hose. Then get the cylinder to a bench. Trying to rebuild a ram in place, upside down, on a shop floor is how rebuilds fail.
On the bench, cleanliness is the whole game. We lay out clean rags, flush the barrel, and inspect every surface before anything new goes in. Gland nuts often need a spanner or a purpose-made socket rather than a pipe wrench and a prayer — mangling the gland turns a rebuild into a replacement. Seals go in with the lip oriented toward pressure, lubricated with clean hydraulic fluid, never dry and never with grease that’s incompatible with the oil. Take your time getting a new rod seal over the rod threads without nicking it; a seal-loading sleeve or a wrap of tape over sharp edges is cheap insurance. Reassemble, torque the gland to spec, and then bleed the system properly and cycle the lift several times empty before you trust it with weight. Fluid, Filters, and Why Seals Fail Early the Second Time
Here’s the part that gets skipped, and it’s why we sometimes see the same lift twice in two years. If you don’t address the fluid, new seals live a short life. Drain and replace the hydraulic oil while the cylinder is out, clean the reservoir, and change or clean the suction filter. Use the fluid the manufacturer specifies — most lifts want AW-32 or AW-46 hydraulic oil, and running the wrong viscosity in an unheated Iowa shop that swings from below zero in January to ninety-five in July puts real strain on seals and pump alike.
Water is the other quiet killer. Condensation collects in reservoirs and cylinder barrels through seasonal temperature cycling, and water-contaminated oil rusts bore walls and destroys seal lips. If the oil you drain looks like coffee with cream, that’s water, and it explains the failure. Going forward, wipe chrome rods down periodically, keep the columns and pit clear of grinding dust and tire debris, and inspect for weeping at every annual inspection instead of waiting for a puddle. When to Stop and Call Somebody
We’re all for shops doing their own work, and plenty of the techs we deal with are more than capable of a cylinder rebuild. But there are a few points where we’d tell you to stop. If the barrel is cracked or a weld is failing, stop — that’s a structural safety issue, not a seal issue. If the lift has more than one cylinder and you’re seeing leaks at multiple points, that’s usually a fluid contamination problem, and patching one cylinder just moves the failure down the line. If the lift is out of certification, has damaged locks, or has never had a documented inspection, get eyes on the whole unit rather than treating a symptom.
