Start By Proving Whether Fluid Is Actually Leaving the Cylinder
Before you order anything, you need to know whether oil is escaping the cylinder or simply moving somewhere else in the circuit. A hydraulic cylinder is a sealed tube with a rod passing through a gland at one end. If the internal piston seal fails, fluid bypasses from the pressure side to the low-pressure side and the rod retracts under load with no external evidence at all. If the rod seal or gland packing fails, you get a visible film, drips down the tube, and eventually a puddle on the slab. Those are two completely different repairs, and confusing them is the number one mistake we see.
Our first move is always the same. Wipe the entire cylinder body, the rod, the packing nut, and every hose fitting clean with brake cleaner and a rag. Raise the lift to working height with a moderate load, mark the carriage position with a piece of tape on the column, and walk away for a couple of hours. When you come back, you either have wet metal or you do not. Wet metal at the gland means seals and packing. Rule Out the Cheap Stuff: Fittings, Hoses, and Air
We have driven to job sites in central Iowa expecting a blown cylinder and left after tightening a JIC fitting and topping off the reservoir. That happens more than anybody wants to admit. Compression and flare fittings loosen with thermal cycling, especially on a lift that lives in an unheated shop where the temperature swings forty degrees between January nights and March afternoons. A weeping fitting under 2,500 PSI can put out a surprising amount of oil while looking almost dry at rest.
Air in the system produces symptoms that mimic a failing cylinder and fools a lot of technicians. If the lift chatters on the way up, the carriages surge unevenly, or the rod stutters near the top of travel, you likely have aerated fluid rather than a mechanical fault. Bleed the cylinder at its highest point, run the lift through five or six full cycles with no load, and recheck the reservoir level at the fully lowered position — not while it is up in the air, which is where people misread the sight gauge and chase a phantom low-fluid condition. Also inspect the hose from the power unit for a soft spot or a pinhole that only opens under pressure. Bypass, Drift, and the Slow Sink Nobody Can Find
When the cylinder is bone dry outside but the lift still settles, you are dealing with bypass. There are only three realistic paths for that fluid: past the piston seal inside the cylinder, back through the velocity fuse or check valve in the power unit, or through a lowering valve that is not seating because a fleck of debris is holding it open. Distinguishing between them is straightforward if you have a way to cap the line. Raise the lift, close the manual shutoff or install a plug at the cylinder port, and watch it. If the carriage holds with the line capped, the cylinder is fine and the problem lives in the valve block. If it keeps dropping, the piston seal is done.
That single test has saved our customers a lot of money. A lowering valve rebuild or a fresh check valve is a modest parts order and an hour of labor; a cylinder replacement on a two-post can mean pulling the carriage, dropping the chain or cable, and a considerably bigger invoice. Reading the Rod and the Packing Nut
The rod tells you the history of the machine. Pull the lift down, wipe the rod, and run a fingernail along its full length. Pitting means moisture sat on the chrome — common in wash bays, tire shops with wet floors, and any Iowa garage where salt brine drips off vehicles all winter. Scoring or a vertical scratch means a hard particle got dragged through the gland, and that particle almost certainly came from the reservoir. A bent rod, which we see on lifts that have been overloaded or side-loaded by a poorly centered vehicle, will chew a new seal within weeks no matter how carefully you install it.
Here is the practical rule we give people: if the rod is smooth and straight, a seal kit will fix it and the repair is worth doing. If the chrome is pitted, flaking, or measurably worn, put your money into a replacement cylinder, because a fresh seal riding on ruined chrome is a temporary patch. Overtighten it and you will crush the packing and create the leak you were trying to fix, so go gently and test between adjustments. Hydraulic Cylinder Troubleshooting on Two-Post Versus Four-Post Lifts
Lift architecture changes the diagnosis. On a chain-over or cable-over two-post, one cylinder typically drives both carriages through an equalization system, so a cylinder fault shows up as the whole lift sinking together. If only one side drops, you are looking at cable stretch, a slack chain, or a slipping equalizer — not the cylinder at all. That distinction saves a lot of wasted parts orders, and we spend a fair amount of time on the phone talking people out of ordering a cylinder they do not need.
Four-post lifts run either a single cylinder with cable equalization or dual cylinders, and the failure signatures differ again. A four-post that lowers evenly overnight usually has a valve or a piston seal issue. A four-post that goes visibly out of level has a cable problem or a stuck slack-cable safety. Scissor and mid-rise lifts add another wrinkle: their cylinders often sit in tight, dirty locations where road salt and brake dust accelerate rod wear, and access alone can make a rebuild impractical. Whatever the configuration, note the exact make, model, and serial number before you call for parts. Rebuild or Replace: How We Make the Call
Shops ask us this constantly, and the answer depends on three things: rod condition, tube condition, and how much your downtime costs. If the bore is smooth, the rod is clean, and the cylinder is a common configuration with an available seal kit, rebuilding is usually the smart play. Seal kits are inexpensive relative to a complete assembly, and a competent tech can do the work in an afternoon with a bench vise, a spanner, and patience. Keep everything surgically clean during reassembly — a single grain of grit in the gland will undo the whole job.
We lean toward replacement when the tube shows internal scoring you can feel, when the cylinder is on a lift that bills hours every day, or when the unit is old enough that parts availability is uncertain. Preventing the Next Failure and Knowing When to Call
Almost every cylinder we replace failed because of contamination, moisture, or overload — all preventable. In unheated Iowa shops, ISO 32 hydraulic oil behaves far better on a cold morning than heavier alternatives, and a lift that lifts sluggishly in winter is often just running oil that is too thick. Keep the reservoir cap sealed, wipe the rod after wet vehicles come through, and lubricate the columns so the carriage is not fighting friction the cylinder has to overcome.
Know your limits, too. Bleeding a line, tightening a fitting, and swapping a lowering valve are reasonable in-house tasks. Removing a loaded cylinder, working on a lift with a failed safety, or cutting corners on ANSI/ALI inspection requirements is not.
