When a hydraulic lift automotive cylinder starts bypassing internally, the shop usually notices it during alignment work first — a rack that was dead level at eight in the morning is a quarter inch low on one corner by nine thirty, and the numbers on the alignment screen stop making sense. We took a call like that from a tire-and-alignment shop owner in southeast Iowa last spring. He was chasing a caster reading that would not repeat and had already replaced two perfectly good control arm bushings before somebody thought to put a level across the runways. The lift was sinking. This walkthrough covers how we diagnose a leaking cylinder, when a seal kit is the right fix, and — most importantly — how to do any of it without getting hurt.

The Symptom: Slow Settle, Bypass, and Why Alignment Shops Notice First

Internal bypass means hydraulic fluid is getting past the piston seal inside the cylinder instead of staying trapped below it. The vehicle goes up normally because the pump can outrun the leak, but once the pump shuts off the load pushes fluid back past the worn seal and the lift settles. On a general repair bay you might not catch it for months — a half inch of drop over twenty minutes does not stop anybody from pulling a caliper. On an alignment rack it is immediately disqualifying, because alignment geometry depends on the vehicle sitting dead level and staying there through the whole measurement cycle.

Other tells: the power unit runs longer than it used to for the same lift height, the motor cycles on its own with a load parked in the air, or fluid level in the reservoir looks fine while the lift performance keeps degrading. That last one confuses people. Internal bypass does not lose fluid — it just moves it to the wrong side of the piston, so your reservoir reads normal. External leaks are the opposite: you will see fluid weeping down the rod or pooling under the column, and the reservoir drops. We had a Boca Raton customer with a four-post whose ram was leaking internally and bypassing; he had already bought a seal kit and just needed someone who knew how to open the cylinder without destroying the gland. That is the common shape of this problem on a hydraulic lift automotive system — the parts are cheap, the procedure is what people get wrong.

Safety First: Nothing Comes Apart Under Load

This is the section we will not soften. A hydraulic cylinder on a vehicle lift can hold thousands of pounds, and the fluid in it is under pressure that can inject through skin. Before any diagnostic beyond looking and listening, the lift comes down to the ground, the vehicle comes off, and the disconnect gets locked out. Not switched off — locked out, with a tag, with the key in somebody’s pocket.

Second, mechanical locks are not a substitute for lowering. On a two-post the safety latches hold the carriage at discrete heights, and on a four-post the runway locks do the same, but neither is designed to be a work platform for cylinder service. If you must have the carriage elevated to access a port or a fitting, it sits on the mechanical locks AND on rated jack stands or cribbing rated for the load, and there is no vehicle on it. Third, before you crack any fitting, relieve pressure. Open the lowering valve with the unit fully down and let the system bleed to zero. We have watched an experienced tech loosen a hose end on a hydraulic lift automotive power unit that still had residual pressure and take a face full of hot fluid. He was fine because he wore a shield. If you are working on hydraulics, safety glasses are the minimum and a full face shield is better. Never use your hand to search for a pinhole leak — use cardboard. High-pressure fluid injection injuries look like a pinprick and end in surgery.

Isolating the Cylinder from the Valve and the Pump

Before you tear a cylinder down, prove it is the cylinder. A lot of “bad cylinder” calls turn out to be a lowering valve that will not seat. We had a repeat customer whose lift number eight would not go up or down at all, with the pump clearly bypassing and the lower valve stuck open — that was debris under the valve seat, cleaned and back in service the same visit, no cylinder work at all.

The isolation test is straightforward. Raise the empty lift to mid-travel, shut it off, and mark the carriage position with tape and a pencil line on the column. Watch for fifteen minutes. If it holds empty but sinks loaded, you likely have a marginal piston seal that only leaks under real pressure. If it sinks empty, the leak is significant. Next, if your system has a shutoff or you can install a temporary ball valve between the power unit and the cylinder, close it and repeat. Holds with the valve closed but sinks with it open? The problem is upstream — lowering valve, check valve, or a velocity fuse. Sinks with the valve closed? The cylinder is your culprit. On multi-cylinder four-post and scissor systems, isolate one leg at a time. On a hydraulic lift automotive setup with an equalizer cable system, also check that a stretched or broken cable is not masking as a hydraulic problem — one shop we helped in Orlando ran a new cable that promptly snapped and only then discovered the hydraulics were bypassing and dropping slowly underneath the whole time.

Seal Kit or Replacement Cylinder: How We Decide

Once the cylinder is confirmed, the question is rebuild or replace. We look at three things: the condition of the rod, the condition of the bore, and the availability of a matched kit. If the chrome rod is pitted, scored, or has any rust bloom, a new seal will chew itself up in months — the rod is the sealing surface and a damaged one is a consumable-eating machine. Replace the cylinder. If the rod is clean and the bore honed smooth with no scoring you can catch a fingernail on, a seal kit is the right call and it is a fraction of the cost.

Kits typically include the piston seal, rod seal, wiper, backup rings, and O-rings for the gland and ports. Get the kit that matches your exact bore, stroke, and manufacturer — “it looks the same” is how you end up with a piston seal a millimeter undersized that bypasses worse than the one you pulled. Send us the model and serial off the data plate and we will match it. On older units where the manufacturer has discontinued support, we often specify a replacement cylinder built to the original bore, stroke, and port spec rather than hunting a kit that no longer exists. That path is usually faster and it comes with fresh chrome. Age matters too: if a cylinder on a twenty-five-year-old unit is on its third rebuild, you are spending labor repeatedly on a part that wants to be retired. The Rebuild Itself: Cleanliness Beats Muscle

Hydraulic rebuilds fail on contamination far more often than on technique. Before the cylinder comes off the lift, clean the exterior thoroughly — degrease it, wipe it, then wipe it again. Any grit on the outside of the gland is grit that ends up inside the bore. Cap the hose ends and the cylinder ports the moment they are separated. Drain the old fluid into a clean container and look at it: milky means water intrusion, glittery means metal, and dark and varnished means it has been overheated for years. All three tell you something about what is going to fail next.

Disassembly is usually a gland nut or a snap ring. Take your time; gouging the gland bore with a screwdriver ruins the part. Once open, inspect the bore with a light and a fingernail, measure the rod for straightness, and photograph the seal stack orientation before you remove anything — seal lip direction matters and getting it backwards guarantees a repeat visit. Install new seals with clean hydraulic fluid as lubricant, never grease, and use a seal installation cone or a wrap of shim stock over the threads so you do not nick the rod seal going on. Torque the gland to spec. Reassemble with new fluid of the manufacturer’s specified grade — most vehicle lifts want ISO 32 or AW-32 hydraulic oil, and some cold-climate installs benefit from a lighter weight. Then bleed the system fully, cycle the lift empty ten times through full travel, and re-check for leaks and for settle before any vehicle goes on it.

Post-Repair Verification and the Alignment Rack Standard

A rebuild is not finished when the leak stops. For an alignment shop the bar is higher than “it holds.” After bleeding, we run a loaded hold test: put a representative vehicle on it, raise to working height, mark all four corners against a fixed reference, and let it sit a full hour. Anything more than negligible movement and we go back in. Then we level-check the runways or the arms front-to-back and side-to-side, because a cylinder replacement can subtly change ride height on one corner and an alignment rack that is out of level produces garbage numbers all day long.

For four-post alignment racks specifically, verify the slip plates and turn plates still sit flush, confirm the rear slip plate travel is unobstructed, and re-verify the lift’s level with the manufacturer’s procedure — some models level at a specific height, not at the top. That southeast Iowa shop owner we mentioned at the top rebuilt one cylinder, re-leveled, and his caster readings repeated within a tenth on the first car. He had spent three weeks blaming suspension components. Document the repair with the date, the parts used, and the hold-test results in your lift’s maintenance log. Iowa OSHA inspections and insurance reviews both go easier when the paperwork exists, and the next tech who chases a settle problem on that same hydraulic lift automotive system will know exactly what was done and when. When to Stop and Call Somebody

But there are lines. If the rod is bent, if the column is deformed, if the carriage is binding, if the equalizer cables are frayed or a strand has broken, or if the anchors have loosened in the slab, stop. Those are structural issues and no seal kit addresses them. Likewise if you do not have a full face shield, a torque wrench, and a clean place to lay the parts out, the rebuild will cost you more in do-overs than the service call would have.
